Why your organic traffic dropped, and how to find the real cause

Rankings and traffic stopped moving together this year. Here is the five-minute check that tells you which of the four causes you are actually dealing with, before you spend a quarter fixing the wrong one.

Short answer. If your impressions are steady and your average position has not moved but your clicks have collapsed, this is almost certainly AI Overviews answering the query in place, not a ranking problem. The diagnosis matters, because the fix for a ranking loss and the fix for a click loss are completely different, and most teams spend months applying the wrong one.

What changed: ranking and traffic came apart

For twenty years, position and traffic moved together. Rank better, get more clicks. In 2026 that relationship broke. A page can sit at position one and watch its clicks fall by a third, because an AI-generated answer now sits above the results and resolves the question before anyone scrolls.

The scale of it is well documented. AI Overviews now appear on a large share of queries, and a randomised field experiment found outbound organic clicks fell by 39.8 per cent on searches where an AI Overview was shown. In a study of 200 established companies, 92 per cent attributed their traffic decline at least partly to AI Overviews. Separately, zero-click searches have reached around 68 to 69 per cent of all queries.

If you only track rankings, this looks like nothing happened. That is precisely why it goes undiagnosed for months.

The diagnostic: five minutes in Search Console

Do this before changing anything. It is the fastest way to tell the four main causes apart.

  • Open Search Console and go to Performance, then Search results.
  • Set the date range to the last 12 months and switch on comparison with the previous period.
  • Enable all four metrics: Impressions, Clicks, CTR and Average position.
  • Sort by the largest fall in clicks and take the top ten pages.
  • For each one, read the pattern across those four numbers against the table below.
What the four metrics show Most likely cause What to do about it
Impressions steady or up, position stable, CTR collapsed AI Overviews resolving the query in place Stop optimising for the click. Shift to being citable and to queries a summary cannot answer
Position fell, impressions fell with it Ranking loss, from an update or a competitor Check the update dates below, then compare your page against whoever replaced you
Impressions fell, position stable Falling search demand, or pages dropping out of the index Check seasonality first, then the Pages report for indexing changes
Clicks fell on one page type only Technical regression on a template Check rendering, canonicals, robots rules and recent deploys
Slow decline across several quarters Content decay Refresh, consolidate thin pages, and re-earn links to the survivors

Was it a Google update?

Worth ruling in or out early, because it is cheap to check. Google ran two core updates in 2026, from 27 March to 8 April and from 21 May to 2 June, plus spam updates in March, June, August and September. If your decline does not line up with those windows, an update is probably not your explanation, and you should go back to the table.

If it was AI Overviews, what actually helps

Start with the uncomfortable part. Those specific clicks are unlikely to come back, because the behaviour that produced them has changed. Anyone promising to restore them is selling you something. What does help:

  • Work out which of your pages were answer pages. Definitional and how-does-this-work content is the most exposed, because a summary genuinely does replace it. Pages that require judgment, proprietary data or a decision are far more durable.
  • Make yourself quotable. Specific claims, real figures, named authors and clean structured data are what gets cited. We have written about the mechanics in answer engines are the new homepage.
  • Publish something only you can. Original data cannot be summarised from elsewhere because it does not exist elsewhere. That argument is in the only content nobody can copy.
  • Reduce your dependence on the click. Direct, branded and owned channels become structurally more valuable as search clicks thin out. The case for the permission-based list is in the only audience you own.

What to stop measuring, and what to measure instead

Sessions alone will now understate your performance, because a meaningful share of your influence happens without a visit. Track branded search volume, direct traffic, and whether you appear in the answers your buyers actually get when they ask about your category. Ask the engines your buyers use and read the paragraph they return. If a competitor is named and you are not, that is the real finding, and no amount of ranking work will show it to you.

If you would rather have someone do this properly against your own data, a diagnosis of exactly this kind is how engagements here start.

Questions people actually ask

How do I know if AI Overviews caused my traffic drop?

Open Search Console, go to Performance then Search results, compare the last 12 months with the previous period and enable impressions, clicks, CTR and average position. If impressions are steady or rising and your average position has not moved, but CTR has collapsed, AI Overviews are the most likely cause. A ranking loss shows up as position and impressions falling together, which is a different problem with a different fix.

Will the lost traffic come back?

Usually not in the same form. A randomised field experiment found outbound organic clicks fell by about 39.8 per cent on searches where an AI Overview appeared, and that reflects changed behaviour rather than a penalty you can appeal. The realistic goal is to be the source the answer is built from, to rank for queries a summary cannot resolve, and to reduce how much of your demand depends on a click at all.

Was my drop caused by a Google core update?

Check the dates. Google ran core updates from 27 March to 8 April 2026 and from 21 May to 2 June 2026, with spam updates in March, June, August and September. If your decline does not align with one of those windows, an update is probably not the explanation and you should look at CTR, indexing or technical regressions instead.

Do rankings still matter in 2026?

Yes, but they are no longer a proxy for traffic. You generally have to rank to be eligible for citation in an AI answer, so position still matters as an input. It has simply stopped being a reliable predictor of clicks, which is why reporting that tracks rankings alone now misses most of what is happening.

My impressions dropped too. What does that mean?

If impressions fell while your position stayed stable, the usual causes are falling search demand for those terms, seasonality, or pages dropping out of the index. Check the seasonal pattern against the same period last year first, then look at the Pages report in Search Console for indexing changes before assuming anything about rankings.
